Corporate reorganization strategy through the review of internal processes.

Context: Italian company located in Friuli-Venezia Giulia, with a turnover of €60 million, 30% of which is from the foreign market.

In recent years, the company has had to manage a continuously growing volume of orders from clients who are more or less organized. This has generated various problems and highlighted some structural/organizational limitations that had never emerged before.

The DoDo+ team has developed an operational plan that involves a greater organizational effort, aimed at realigning the needs of the clients with those of the company, seeking to make communication between departments more efficient, effective, and less stressful. A series of points have been drawn up as the result of work whose main objective is the improvement of the previous organization.

A - Provide production and billing with a constant flow of orders.
B - Provide more reliable information to planning.
C - Provide much more precise, timely, and accurate responses to sales.

The work coordinated by the DoDo+ team, which also involved company resources, lasted 6 months.

 Results achieved 
1 - Analysis of Current Processes

  • Identified critical points and inefficiencies in current order management processes.
  • Collected and analyzed feedback provided by employees involved in the processes and by clients in order to structure the new workflow.

2 - Definition of Specific Objectives

  • Established clear and measurable objectives to improve order flow, information reliability, and response times.
  • Verified that the results are aligned with the company's overall objectives.

3 - Design of the New Process

  • Identified areas where it is possible to optimize processes to ensure a constant flow of orders to production and billing.

  • Developed standardized procedures and guidelines for order management, ensuring greater consistency and reliability.

  • Examined the implementation of technological tools such as order management software or automation systems, to improve efficiency, performance, and accuracy.

4 - Staff Training

  • Provided in-depth training to staff involved in the new order management process.
  • Verified that everyone understood the mechanisms of the new procedures and the tools used.
  • Created support materials such as operating manuals and video tutorials to facilitate learning.

5 - Gradual Implementation

  • Started a gradual implementation of the new processes in order to allow adequate adaptation and resolve any initial problems.
  • Closely monitored the effectiveness of the new system and made adjustments based on feedback and observed performance.

6 - Continuous Evaluation and Optimization

  • Periodic evaluations of the new process to assess the achievement of objectives and identify any areas for improvement.
  • Maintained a cycle of continuous improvement, making changes and updates in response to business needs and changes in the market or technologies.

The reorganization and review of processes is now fully operational and the effects, on efficiency and company climate, are clearly visible and the staff feel actively involved, maximizing the effectiveness and acceptance of the new order management system.
