Organization of a growing company with a sole owner

Context: Italian company located in Friuli-Venezia Giulia, operating in the heavy metal carpentry and logistics sector. Turnover €8 million, of which 30% on the foreign market.

 Problem 

  • Rapidly growing company with a sole owner who covers many key roles in the organization chart.
  • Low margins.
  • Absence of a three-year business plan and monthly monitoring of company performance.
  • Marginal use of the IT system, mainly linked to the administrative sector.
  • Absence of a computerized production program.
  • Need for definition of key roles in the workforce and planning for staff turnover in the company.
  • Financial positions to increase and renegotiate.
  • Need for new credit lines without guarantees and/or without increasing surety coverage.

 Proposed solution 

  • Presence in the company of a Temporary Manager with support functions for the entrepreneur for the identification of priority activities to act on.
  • Study and drafting of a three-year Business Plan and company Budget, broken down into sales budget, raw materials purchasing budget, personnel cost budget, investment budget.
  • Study of the causes of low margins with analysis on the cost/price list front.
  • Proposal for improved use of the current management software with:
    • Entering all purchases and sales into the system.
    • Updating the bills of materials for the various items.
    • Monthly warehouse inventory.
    • Entering man hours, machine hours, raw material commitment lists.
    • Use of a young resource dedicated to the activation/management of procedures.
  • Proposal to introduce new key roles to support/replace current functions close to retirement.
  • Proposal to establish relationships with new institutions without guarantees and/or without increasing surety coverage.

 Timing 

Ongoing, with reduced commitment after the first two years of positive results.
