Organization of growing companies with a single owner

Context: Italian companies located in Friuli - Venezia Giulia operating in the heavy metal carpentry and logistics sector. Turnover €8 Mln, of which 30% on the foreign market.

 Problems 

  • Rapidly growing company with a sole owner who covers many key roles in the organization chart.
  • Limited margins.
  • Absence of a three-year business plan and monthly control of company performance.
  • Marginal use of the IT system and linked mainly and above all to the administrative sector
  • Absence of a computerized production program.
  • Need for definition of key roles in the organization and planning of staff turnover in the company
  • Financial positions to be increased and renegotiated.
  • Need for new loans without guarantees and/or without increasing the coverage of sureties.

 Proposed solutions 

  • Presence in the company of a Temporary Manager with support functions to the entrepreneur for the identification of priority activities to act on.
  • Study and drafting of the three-year Business Plan and company Budget, broken down into sales budget, raw materials purchase budget, personnel cost budget, investment budget.
  • Study of the causes of low margins with analysis on the cost/price list front.
  • Proposal for improved use of the current management software with:
    • System entry of all purchases and sales.
    • Updating of distinct bases for the various items.
    • Monthly inventory detection.
    • Entry of man hours, machine hours, lists of raw material commitments.
    • Use of a young resource dedicated to the activation/management of procedures.
  • Proposal to insert new key roles in support/replacement in functions alongside retirements.
  • Proposal to strengthen relationships with new institutions without guarantees and/or without increasing the coverage of sureties.

In progress with limited commitment after the first two years of positive results..

  • "Three-year Business Plan" and Budget defined.
  • Cost reduction and price list review.
  • Full use of the management system with the application of a young resource dedicated to the activation/management of procedures.
