Organization of growing companies with a single owner

Context: Italian companies located in Friuli - Venezia Giulia operating in the heavy metal carpentry and logistics sector. Turnover €8 Mln, of which 30% on the foreign market.

Problems

Rapidly growing company with a sole owner who covers many key roles in the organization chart.
Limited margins.
Absence of a three-year business plan and monthly control of company performance.
Marginal use of the IT system and linked mainly and above all to the administrative sector
Absence of a computerized production program.
Need for definition of key roles in the organization and planning of staff turnover in the company
Financial positions to be increased and renegotiated.
Need for new loans without guarantees and/or without increasing the coverage of sureties.

Proposed solutions

Presence in the company of a Temporary Manager with support functions to the entrepreneur for the identification of priority activities to act on.

Study and drafting of the three-year Business Plan and company Budget, broken down into sales budget, raw materials purchase budget, personnel cost budget, investment budget.

Study of the causes of low margins with analysis on the cost/price list front.
Proposal for improved use of the current management software with:
- System entry of all purchases and sales.
- Updating of distinct bases for the various items.
- Monthly inventory detection.
- Entry of man hours, machine hours, lists of raw material commitments.
- Use of a young resource dedicated to the activation/management of procedures.

Proposal to insert new key roles in support/replacement in functions alongside retirements.
Proposal to strengthen relationships with new institutions without guarantees and/or without increasing the coverage of sureties.

In progress with limited commitment after the first two years of positive results..
